A full pipeline is the most dangerous place to hide.

A few weeks ago I was on a call with a founder. Smart guy. Strong product. Team working flat out.

He opened with: "Our pipeline has never looked better…"

Twenty minutes later he said "but nothing is closing."

I've heard this exact sentence more times than I care to count. A full pipeline is the most dangerous place to hide. It feels like progress. The CRM looks healthy. The board sees activity. But conversion tells the real story.

Their ICP was wrong. Not slightly off. Completely fictional.

They were targeting a customer that didn't exist. Built around who they wanted to sell to, not who had actually bought. So they attended every conference, collected every business card, filled every sequence. And generated zero revenue from it.

Here's what we did. We stopped looking forward and looked back. Who had already bought, and why? Team size. Real budget. The specific moment of pain that triggered the decision.

The pattern was immediate: their best clients were mid-sized operators facing a compliance deadline with no internal resource to solve it. That was the ICP. Everything else was noise.

Then came the harder conversation. They wanted to fix everything simultaneously. New audience, new messaging, new vertical.

You can change 2 out of 3. Never all three at once.

New audience with sharper messaging? You keep credibility while testing new positioning. New industry with the same proven profile? You leverage what works in unfamiliar territory. All three simultaneously? You're a stranger everywhere. No reference point. No traction. Pure quicksand.

Six months later they were closing deals they'd been losing in the first meeting. Same product. Right ICP. Focused expansion.

That's not luck. That's a blueprint.

One question worth sitting with this week: is your ICP built on who's actually buying or who you wish was buying?
